A reliable helper completes tasks. A carrier understands the heart of the work, exercises judgement when the script no longer fits and helps others grow. This guide helps you develop one person deliberately rather than hoping exposure alone will prepare them.

Do not merely give someone more work. Help them understand what the work requires of them.

03 · Use a formation cycle

Explain, observe, practise, debrief.

  • Explain: share the purpose, standard and reasoning beneath the responsibility.
  • Observe: let them watch you handle one real situation and ask questions.
  • Practise: let them carry the next situation with clear boundaries.
  • Debrief: discuss what they noticed, chose, learned and would change.
  • Repeat: widen responsibility as judgement becomes trustworthy.
